Supporting leaders to stay effective when everything around them is changing.

Grounded with Grit.
Applied to Leading Change.

FORGE™:

Coaching and trusted advisory for leaders who are responsible for change and transformation.

Supporting you to navigate uncertainty, pressure and complexity. Making better leadership choices. Guiding you, your people, and your organization through change successfully.

Move from reacting to disruption to leading sustainable transformation — with clarity, confidence, and purpose.

The Real Reason Change Fails

Organizational change doesn’t fail because leaders lack strategy.
It fails because people struggle to navigate uncertainty.

The FORGE™ Program:

A change & transformation program that equips leaders with the mindset, tools, and behaviors to forge a path for themselves and their teams through change, uncertainty, and disruption — while building the trust, resilience, and adaptability that make the change last.

CHANGE

Expected Results

Participants will leave with a personalized and actionable transformation blueprint supporting them to:

I Get It. I've Been There

As leaders, we spend most of our energy on the tactical and operational during change. Even with the best intentions, the “people stuff” often takes a back seat when it matters most. And the “people stuff” is exactly what determines whether change succeeds.

As a trusted advisor on leadership performance, change, and transformation, and someone who has guided leaders, teams, and organizations through complex change, my mission is to help leaders move beyond managing change to leading it with confidence.

Together, we’ll strengthen your ability to navigate uncertainty, build resilience, align people around a shared vision, and turn resistance into momentum. Through this program, you’ll develop the mindset, behaviors, and practical leadership capabilities to drive sustainable change, achieve meaningful business results, and create an engaged, high-performing culture where people can thrive.

Program Arc

The most successful leaders don’t simply manage change and transformation, they create the conditions where people can navigate uncertainty, stay engaged, adopt the changes and perform at their best.

This FORGE ™ program develops both the internal leadership discipline (G.R.O.U.N.D.™) and the external leadership capability (G.R.I.T.™) needed to forge ahead with leading successful transformation.

Two Frameworks, One Journey

The FORGE ™ program leverages two proprietary frameworks that build on each other.

Part I — G.R.O.U.N.D.™

Leading Yourself Through Change

Every transformation begins with the leader. Before influencing others, you develop the self-awareness, emotional regulation, and intentional mindset required to lead through ambiguity, complexity, and resistance.

Part II — G.R.I.T.™

Leading Others Through Change

Once you’ve grounded yourself, you learn to mobilize people, execute change, and build an organization that keeps adapting and delivering results.

Part I — G.R.O.U.N.D.™

G — Get Present · The Nature of This Change

R — Recognize the Pattern · Change Load & Capacity

O — Orient to Outcomes · Stakeholder Reality Mapping

U — Understand Impact · Letting Go of the Old Playbook

N — Navigate the Response · Emotional & Cognitive Agility

D — Drive Forward · Identity Shifts in Change

Ground the Change

“Seeing the Change Clearly (Before It Sees You)”

Purpose

Help leaders slow down, reduce the noise, and correctly diagnose the real change at hand before jumping into action.

Framework

  • G — Get Present · The Nature of This Change
  • R — Recognize the Pattern · Change Load & Capacity
  • O — Orient to Outcomes · Stakeholder Reality Mapping

Leader Self-Awareness Check: how your own tolerance for ambiguity shapes the system, your default reactions under pressure, and the blind spots that quietly undermine change credibility.

Key Focus

Outcome

Leaders can clearly articulate what kind of change this is, why it’s hard, and where risk, resistance, and opportunity truly sit.

Ground the Leader

“Shifting Mindsets, Roles & Leadership Posture”

Purpose

Rewire how you show up during change — before asking anyone else to move.

Framework

  • U — Understand Impact · Letting Go of the Old Playbook
  • N — Navigate the Response · Emotional & Cognitive Agility
  • D — Drive Forward · Identity Shifts in Change

Reframing Resistance: resistance as data, not defiance; how to listen without capitulating; separating emotional validation from decision-making.

Key Focus

Outcome

Leaders develop greater self-regulation, a more flexible leadership stance, and credibility grounded in honesty and presence — not certainty.

Part II — G.R.I.T.™

G — Gather Insight · Strategic Change Communication

R — Reflect & Center · Decision-Making in Uncertainty

I — Integrate Options · Learning Loops & Change Retrospectives

T — Take Action · Building Ongoing Change Capacity

Grit in Motion

“Executing Change Without Losing Trust”

Purpose

Translate clarity and mindset into visible, disciplined leadership behaviors that move people forward.

Framework

  • G — Gather Insight · Strategic Change Communication
  • R — Reflect & Center · Decision-Making in Uncertainty

Key Focus

Outcome

Leaders communicate clearly and credibly, make forward progress without false promises, and maintain trust while driving action.

Grit that Holds

“Embedding Lasting Change”

Purpose

Ensure change becomes embedded, not just implemented — and strengthen the organization’s capacity for what’s next.

Framework

  • I — Integrate Options · Learning Loops & Change Retrospectives
  • T — Take Action · Building Ongoing Change Capacity

Key Focus

Outcome

Leaders leave with a stabilized change, stronger teams, and a repeatable approach to future transformation.

COACHING CLIENT TESTIMONIALS

FORGE™: Frequently Asked Questions

FORGE™ is a leadership and transformation development experience designed to help leaders navigate change more effectively, strengthen their leadership capabilities, and build the capacity to lead transformation that lasts.

Over 6-12 weeks, you’ll develop greater awareness of how you respond to change, learn to navigate uncertainty, strengthen decision-making and communication, and turn insight into intentional action. You’ll apply what you learn to a real Change & Transformation Challenge you’re facing, so the work connects directly to your leadership responsibilities and organizational priorities.

The goal isn’t simply to manage the next change. It’s to become a more capable leader of change and transformation.

FORGE™ is designed for leaders who are responsible for navigating change, influencing others, and delivering results when circumstances are shifting.

It’s particularly valuable for executives, senior leaders, emerging leaders, change leaders, and people managers who are leading transformation, implementing new strategies, managing competing priorities, or helping teams adapt to uncertainty.

You don’t need to have all the answers. You need a willingness to examine how you lead, challenge familiar approaches, and put new practices into action.

Many leadership programs teach concepts and provide tools. FORGE™ helps you apply them to the real situations you’re facing as a leader.

The program integrates leadership development, change and transformation practices, reflection, practical activities, and between-session application. It incorporates Tolero Solutions’ proprietary G.R.O.U.N.D.™ and G.R.I.T.™ frameworks to help you build awareness, make intentional choices, and translate insight into action.

Rather than treating change as a process to implement, FORGE™ explores how leaders must adapt their own thinking, behaviors, and approaches to lead others through it.

Because you can’t lead transformation effectively without transforming how you lead.

You’ll leave with practical tools, clearer leadership strategies, and a personalized plan for applying what you’ve learned to your work.

Throughout FORGE™, you’ll work on challenges such as understanding change impacts, recognizing your responses under pressure, assessing stakeholder needs, communicating through uncertainty, making decisions with incomplete information, and embedding change into everyday practices.

You’ll also develop a FORGE™ Transformation Blueprint that brings your insights and priorities together into an actionable plan, including a 30/60/90-day roadmap.

The intended outcome is not just new knowledge. It’s greater confidence and capability to lead change, make better decisions, engage people, and sustain progress.

FORGE™ is a 6-12-week experience (depending on the type of cohort) comprising four modules and 12 facilitated sessions. Each session is 90 minutes, for a total of 18 hours of facilitated learning.

Between sessions, plan for approximately 30–45 minutes of fieldwork to reflect, practice, and apply the concepts to your Change & Transformation Challenge.

The program is designed to connect with your day-to-day leadership responsibilities rather than pull you away from them for extended periods. In fact, applying the work to real situations is an essential part of the experience.

That’s an ideal time to participate.

FORGE™ is designed around the reality that leaders rarely have the luxury of waiting for things to settle down before developing their leadership capabilities. You may be navigating a restructuring, implementing a new strategy, managing resistance, integrating teams, or leading through uncertainty.

You’ll use a current Change & Transformation Challenge as a practical thread throughout the program. That means you can apply the tools and insights as you go, rather than waiting until the program ends to put them to use.

You don’t need a perfect plan before you begin. You need a real challenge worth working on.

You don’t need complete clarity to benefit from FORGE™. In fact, navigating ambiguity is a central part of the program.

You’ll learn to distinguish facts from assumptions, recognize what you can and cannot control, assess stakeholder perspectives, make more intentional decisions, and communicate responsibly when answers are still emerging.

FORGE™ won’t magically eliminate uncertainty or solve every organizational barrier. It will help you strengthen the leadership practices needed to work through uncertainty without allowing it to dictate every decision or response.

FORGE™ can be delivered in ways that support individual leaders and organizational cohorts.

For individual participants, the experience offers a structured opportunity to strengthen leadership performance and apply new practices to a meaningful professional challenge.

For organizations, a private cohort creates a shared approach to navigating change, improving leadership alignment, strengthening communication, and building organizational capacity for transformation.

The right delivery approach depends on your goals, the number of participants, and whether the priority is individual leadership growth, a shared leadership challenge, or broader organizational change.

The value of FORGE™ is best considered in the context of the challenges you’re responsible for leading.

Misaligned leaders, unclear communication, unaddressed resistance, slow decisions, and poorly sustained change can create significant costs in time, resources, engagement, and business performance.

FORGE™ provides a structured way to strengthen the leadership behaviors and practices that help address those challenges. You’ll hear real-life experiences and lessons learned from other leaders who have led change and navigated successful transformation, work on a real business or leadership issue, develop practical tools and an action plan, and identify how to apply your learning beyond the program.

While results depend on your context, commitment, and ability to apply the work, the aim is to make your development relevant to the challenges and outcomes that matter most.

The end of FORGE™ is the beginning of putting your new capabilities to work consistently.

You’ll finish with your Transformation Blueprint and 30/60/90-day action plan, giving you a practical way to continue applying what you’ve learned. You’ll also have a clearer understanding of your responses to change, the leadership practices you want to strengthen, and the conditions that help people and organizations adapt.

Transformation isn’t a one-time event. The goal is to build the awareness, adaptability, and follow-through to lead this change more effectively and approach the next one with greater capability.
